Why You’ve Hired Three VAs and Every Single One “Just Didn’t Work Out”

You’ve hired a VA, then another one.

And somehow, every single time, it ends with the same conclusion:

“They just weren’t the right fit.”

Maybe they needed too much hand-holding.

Maybe they kept asking questions.

Maybe things got missed.

Maybe they didn’t do things the way you wanted them done.

So you hire someone else… and eventually, you’re right back where you started.

Here’s the uncomfortable truth:

It might not be your VAs that are the problem.

There are four gaps I see again and again when business owners try to outsource before their business is ready for a team.

1. You Don’t Have a Clear VA Job Description

“I need help with admin.”

That’s not a job description.

It’s a vague description of how you feel.

Before you hire a VA, you need to know exactly what you’re asking them to take over.

That means defining:

  • The specific tasks they’ll be responsible for

  • The platforms they’ll need to use

  • How many hours you need each week

  • Their required availability and time zone

  • How you want them to communicate with you

  • What they should be able to make decisions about themselves

  • What success actually looks like in the role

Without this level of clarity, you don’t actually know who you need to hire.

And if you don’t know what you need from your VA, it becomes very difficult to find someone who is genuinely the right fit.

2. Your Backend Is a Hot Mess

Your VA starts Monday.

You send them a login.

Then they ask:

“Where do I find this?”

“Which version should I use?”

“Where are the client files?”

“What do I do with this lead?”

“Which Canva template is the current one?”

And suddenly, your WhatsApp is full of questions.

If your files are named things like COPY_DC54585(4), your logins aren't centralised, your folders aren't organised and your processes live inside your head, you haven't really outsourced anything.

You've outsourced the chaos.

Your VA now has to spend hours trying to figure out how your business works before they can actually help you.

And you're spending your time answering questions instead of working on the things that actually grow the business.

At that point, you may as well have done it yourself.

3. You Don’t Have SOPs

“Manage my lead generation DMs.”

Again, that's not a system.

It's a task.

Your VA cannot read your mind.

They don't automatically know:

  • What to say

  • When to follow up

  • Which leads to prioritise

  • What questions to ask

  • When to move someone to the next stage

  • What to do when someone doesn't respond

  • When something needs to come back to you

  • What “good” actually looks like

That's what your standard operating procedures (SOPs) are for.

A good procedure tells someone:

What to do → In what order → Using what tools → What good looks like → What to do when something goes wrong.

But documenting the process isn't enough either.

Your VA also needs proper training.

Not just a login.

Not a 47-minute voice note.

And definitely not a two-hour Zoom call where you're somehow expecting them to absorb your entire business overnight.

You need a system for transferring knowledge, not just handing over tasks.

4. You’re Outsourcing Before the System Exists

This is probably the biggest mistake I see.

You hire a VA to maintain a system — not build one from scratch.

If the process doesn't exist yet, you're asking your VA to create it while they're trying to execute it.

And that's where things get messy.

The business owner gets frustrated because:

“I thought hiring a VA would save me time.”

The VA gets frustrated because:

“I don't actually know what I'm supposed to be doing.”

And eventually, the business owner decides:

“This VA just wasn't good enough.”

So they hire another one.

But the new VA walks into exactly the same problem.

The real issue isn't always the person.

Sometimes, you skipped the steps that needed to happen before you hired them.

You hit capacity.

You know you need help.

You find someone who calls themselves a VA, seems capable and doesn't appear to be a complete psycho.

And you hire them.

But you haven't:

  1. Defined the role

  2. Organised your backend

  3. Documented the processes

  4. Created a proper training system

So now you're expecting your VA to figure all of that out for you.

That's not outsourcing.

That's handing someone the keys to a business that only exists inside your head and hoping they can find their way around.

Before You Hire Another VA, Do This First

If you've already been through one, two or even three VAs and you're starting to think:

“Maybe I just haven't found the right person yet…”

Pause before you post another job ad.

The better question is:

“Have I actually built something for the right person to step into?”

Because the right VA can be incredibly valuable.

But even the best VA will struggle if the role is unclear, the backend is disorganised and the processes only exist in your head.

Your team can only be as effective as the systems they're stepping into.
